Fierce price competition between professional fitters for brand-named products is nerve-wracking and time consuming. In addition, the necessity of having to defend prices and fees against alternate channels of distribution (Internet and mail order houses) is also a growing source of frustration.
The typical fitter’s appointment book usually contains only 10–20% new lens fits, with the remainder of the appointments consisting of follow-up visits (which are few). Despite the time spent on counseling, advising, and fitting each patient individually, many soft contact lens patients don’t return. If patients did return as instructed, an appointment book that averaged 20% new lens fits would be filled after 5 years with follow-up visits and there would be no time for new contact lens patients. The practice would need to add an additional fitter every 5 years just to handle the patients returning for follow-up care. Unfortunately this happens very rarely. 1. We get to a certain point, five years; I’ve been here five years this month. It’s hard for me to believe that five years have gone by. And when I look at that journey, you know, and I just recounted the successes that we’ve had, I feel very good about that and very proud of the team that we’ve built and the accomplishments that you have all achieved. But my favorite thing’s like planting your garden, your beautiful garden, you step back year on year you take care of it you look at it, it looks good. After five years you need to look at it a little more closely. Some things are thriving. Other parts aren’t doing so well. Some things you don’t even know how it got there. So you really need to step back from the garden and say -- you know -- time to re-look at this. Maybe a little trimming, a little replanting, a little moving things around, rejuvenate it. And that’s what you’re going to need to do with business.
2. In the last five years, we’ve delivered results. And it’s been a great and exciting and successful journey.
3. The fourth quarter summary, again the top line year-over-year but moderates sequentially. Asia and Latin America were up on the new capacity. Columbia operations normalized, but pricing pressure.
4. And to hear me say again and again, safety is about leadership. It’s about the health of the company. When you see your safety numbers improving, you know the company overall is getting healthy.
5. We’re invested in the hygiene market. I just said it’s a very tough market. But that doesn’t mean that we’re not going to be in it. That means that we have to get in shape to compete and win in the market.
6. Medical volumes continue at a strong pace. The medical team has done a great job with healthcare. That continues to be a key focus of ours, one that we want to resource and grow more aggressively in the future and they’ve done a wonderful job, the healthcare team, of positioning XXX to have a much more substantial place as we move forward.
7. A really great effort by the finance team along with the regions to manage the cash. We’ve made significant investments last year, but careful cash management. We saw cash increases of $72.7 million. Operational execution contributed to the overall profitability. Plant consolidation realignment improved our manufacturing costs. We returned Colombia to full operational capability after that devastating flood. And that really was done in record time last year in the first quarter and by April 1st it was back operating and ramping up to their previous capabilities.
8. What we didn’t see coming was the decline of degradation of demand. For the first time ever, you look at Nielsen data, we saw fewer diapers being purchased and usage numbers going down. And we really saw that softening pretty much throughout the world. So you got a lot of capacity coming in, you have degradation of demand and it created a really cloudy patchy picture for us to look at. Because when you see these huge amounts of increases coming in, it’s just a lot of displacement, and I say it’s the elephant jumping into the pool, all the water splashes out and eventually it kind of equalizes, but in the meantime you see some pretty strange behaviors, we have seen very aggressive bidding by our competitors to fill these new assets.
9. Manufacturing costs improved with continued efficiency gains, great operational performance by our plants.
10. We really have some new opportunities to grow our business in some different ways.
11. We’re going to look for scalable opportunities with our new technologies. With Spin with Ario with capabilities that we have. We have to find some new market applications and we’re actually getting market pull for some of these applications and we have to be able to respond to that both with the technical resources with the sales and marketing resources and, of course, with the asset capabilities to support this.
12. Our new operating framework is a big change but it is to better serve our customers. The customers, as I’ve always said are the only people that put money into this equation, the rest of us all take money out. And they are the ones who decide every day if we have jobs to come back to. And so we have to get closer to our customers.
13. The regions are focused on making and selling the XXX-defined brand products that will be defined by the Global Business Unit. They will discover and define and design our products and the regions will go make and sell those products.
14. You want your cash to go to work for you, you don’t want it sitting in an inventory. You don’t want it sitting in non-productive places. The more cash we free up, you’re making sure that our customers pay us, and getting great terms as our procurement team has done from our suppliers, enables us to use our cash for growth and the reinvestment in the business. That’s when you know you have a sustainable healthy business, when you can reinvest for the future and that’s the security that we want for all XXX employees and families.
15. I care, and I care every day when I get up about the 3,200 XXX employees in the family. And I care about your future. And so any decision of mine that involves the XXX family affects me greatly. I think a lot about it. And I will make the decisions for the long-term health of this company. I’ve seen too many times where the going gets tough and the management gets scared and they say, “well it might get better. We’ll tweak it around the edges. We won’t make the big changes that we need to make.” And in the long-term, the garden starts dying off. It isn’t healthy. I don’t want that to happen to this business. So I will challenge myself every day to make sure that I am thinking about the long-term health of the 3,200 XXX employees, and providing a long-term, sustainable future for as many of us employees as I can. But, along the way, the needs of the organization will change, and the needs of the skill sets we need in the organization will change and evolve. And we will continually look at that to ensure that we have the right match of talent and skill sets in the organization to be able to achieve our goals and to win. We are playing this game to win and to have a sustainable future. And I want to give everyone the tools when they come to work every day so that they can be successful. And looking at the organization, making sure we have all the tools in the right hands of the right people to be able to execute on this is what this game is about.
16. It’s important to start any meeting talking about safety, not just for this, but to make sure we send that message to everyone that safety is paramount here.
17. In the area of safety in general, we are initiating an audit process at our facility. The purpose of the audit process is not just to check on people, it is to try to get a repository of critical variables that are necessary for us to take safety to the next level. So we’re going to be initiating that audit process over the next three months at all of the facilities, including the corporate world.
18. Right now there’s consideration for spending expansions in the U.S. There is a lot of work going on in Clorox into what we should do or couldn’t do, and we’re mapping that out. There’s a challenge we have over in Asia and Nanhai, around industrial park expansion around our facility and us looking at options of what we do there, and do we relocate, how we relocate and what that looks like. That’s all being mapped out, that’s not on the list but they’re all pretty hot topics.
19. This shows the “ZZZ”, which is the predominant medical line that’s been commercialized over in Asia’s up and running well. Tor has convinced me with certainty that he will make up the shortfall in Q1 by the end of the year. But this is a competitive asset. We’ve got competition coming out of the hygiene sector’s getting tough.
20. YYY is the asset being installed or construction in progress over in Asia. The building is about to go into construction, the foundation work is complete, steel is on the way in, machine has been constructed basically, and KKK hooked up and running shop at about 1000 meters per minute.
21. RRR is that upgrade on our Spain facility, around three assets predominant emphasis on commercializing Ario technology. For every link off of Procter & Gamble and some products. That’s going well. The research and development team that’s here, the operations team over in Spain deserves one big pat on the back, that’s a huge achievement to get that thing and get it up and running.
22. The only other project that’s not noted here is a project called SSS. SSS is a look at our asset basis globally to see where we think we need to make upgrades to be competitive with new assets being installed.
23. If you look at where we were for 2011 it was a decent increase versus some of the recovery that we saw in the business over time. So in 2009 - $850 million in sales, we ended the year with $1.2 billion. EBITDA, yeah this is an adjusted EBITDA number, remember when we were going through 2010, our definition of EBITDA that we report publicly changed a little bit. So the 143 to 141, what was in the 143 number was everything pro forma that was supposed to happen in essentially 2011. So seeing that number basically flat was the expectation.
24. What was happening from an underlying trend perspective was very good progress during the year. You see numbers in the U.S. $41.1 to $42 million, you’ve got some stability in Canada, $4 million each year, Latin America from $69 (million) to $64 (million) has a lot of where most of that noise is along the way with the pro forma add backs.
25. I would tell you to look at 2011, what we need to track from an internal management number becomes the most prevalent trend and we continue to communicate that to the street along the way. We had a significant event coming in to the end of the year in that we’re now an SEC filer again, so if you go back to pre-Blackstone transaction, we used to do public earnings calls and press releases and all that good stuff. Post transaction, we didn’t, so we pulled that back and not only were we private from an equity perspective, but the bonds that we have outstanding were private bonds. Those bonds have now been registered and we have the same SEC filing requirements that we had from before, so we did our first earnings’ call as a new company for year-end numbers and you’ll see those on the website, you’ll see the press releases, coming back like what we used to have from before. So for all of you who have interactions with customers and suppliers that ask for information on XXX and haven’t been able to get that historically, that’s now public again, so that’ll start flowing out on a quarterly basis on the same timeline that we had from before.
26. You heard Peter talk about working capital. We’ve been managing working capital really over the last 7 to 8 years, what I’ll call more mathematically, we turned that into a more process-oriented approach to working capital, really focused on the underlying inventory, on managing the receivables side through a number of mechanisms, through commercial management on terms, at the same time through use of factoring where we sell those receivables to a financial institution, those come off our balance sheet reduces the overall receivables balance to lower that working capital. At the same time, the Global Purchasing Group, or Procurement Group, has been extremely successful, in not only 2011 but as we go into 2012 at being able to get better terms. So as we’ve gone cash on delivery depending on which Chinese vendor you’re buying from to moving to 45 days, all those things started to help on that working capital investment.
27. The other thing I’d note for the balance sheet perspective is that through the year we continue to de-lever the balance sheet, not through debt reduction, but through that growth in cash balance. So if you look at our net debt post-transaction at the end of the first quarter of 2011, that’s continued to come down quarter after quarter at the end of the year. So end of the year, at $527.7 million in net debt, relative to our EBITDA. Those are comfortable levels. That’s healthy for us, we’ve got enough cash flow and equity to grow into 2012 and not only fund the cost of the interest payment, that runs about $50 million a year now, but also the capex that goes along with it.
28. The focus that we need to have on execution on those efficiency projects is critical, because there is nothing you can do to manage inflation other than to shrink that cost basis that’s being inflated, but inflation is one of those micro-market factors that varies across the world. You’ve got 25 percent inflation in Argentina, you’ve got 15 percent inflation in China, you’re looking at 8-9 percent running in Colombia and Mexico. Your developed markets they’re a little bit smaller, but your growth rates they’re a little bit smaller as well. So the focus on execution, on setting them up and knocking them down on a business plan is critical for us in 2012 given some of the macro-market forces that we’ve seen.
29. So 2012 is going to be a year of a lot of moving pieces for us. Keeping our heads down, keeping focused on those things that we’ve got set up in the business plan will be critical for us. We’ve got the flexibility managed through some other moving pieces along the way. In generating, the new opportunities, trying to dig through what are the new business opportunities as we move through the year will be important as well.
30. So in summary, we had a decent 2011. Lots of noise, lots of working through the Blackstone transaction, coming off of a strong 2010, 2011 was a solid year. Fourth quarter was not as strong as we would have liked it to be given what we saw on the raw materials side, but given everything else that we had going on, we had a very respectable year in 2011. Expect more as we go into 2012. The competitive environment we’ve already talked about. We’ll deal with that the best we can and that’s by focusing on our own fundamentals, focusing on those things that we can control and making sure that we’ve got the best position to compete effectively. And we do have the ability to leverage a diverse global footprint that most of our competitors do not. So you’ll see us continue to look at those opportunities that historically we’ve said, they’re there, we’re going to focus more on the large growth investments, the new business development comes more into the core as we move into 2012.

Después de la transacción cesaron, así que nos retiramos y no solamente nos tornamos privados desde una perspectiva del capital social sino que las obligaciones que tenemos pendientes eran obligaciones privadas. Hoy en día, esas obligaciones se han registrado y tenemos los mismos requisitos de presentación a SEC que teníamos anteriormente, por lo que realizamos nuestra primera conferencia sobre ingresos como una empresa nueva sobre cifras de fines de año. Las verán en el sitio web, en los comunicados de prensa; volvemos a hacerlo como solíamos. Por tanto, a todos ustedes quienes interactúan con clientes y proveedores que les solicitan información sobre XXX y no han podido brindársela en forma histórica, ahora es pública nuevamente, así que comiencen a difundir cada trimestre, con la misma frecuencia con que lo hacíamos.
26. Escucharon a Peter hablar sobre capital de trabajo. En realidad, en los últimos siete u ocho años, hemos estado gestionando el capital de trabajo en la forma que llamo más "matemáticamente". Luego lo cambiamos a un enfoque del capital de trabajo más orientado al proceso, enfocado verdaderamente en el inventario subyacente, a manejar las cuentas por cobrar a través de una variedad de mecanismos, como gestión comercial de los plazos. Al mismo tiempo, por medio del uso del manejo de facturas, por el que vendemos esas cuentas por cobrar a una institución financiera y así salen de nuestro balance, se reduce el total de cuentas por cobrar para bajar el capital de trabajo. Al mismo tiempo, el Grupo Global de Compras, o Grupo de Adquisiciones, ha tenido un éxito extremo, no solamente en 2011 sino mientras transitamos por 2012, en la obtención de mejores plazos. De esta forma, pasamos de comprar al contado, dependiendo del proveedor chino al que le compráramos, a plazos de 45 días. Todos estos factores comenzaron a ayudar a la inversión en el capital de trabajo.
27. Otro aspecto que yo resaltaría desde la perspectiva del balance es que a lo largo del año continuamos bajando el endeudamiento del balance, no a través de la reducción de las deudas sino a través de ese crecimiento en el saldo de caja. Así que si observan nuestra deuda neta posterior a la transacción para fines del primer trimestre de 2011, continúa bajando trimestre tras trimestre hasta fin de año. A fin de año, tenemos $527.7 millones en deuda neta, relativos a nuestro EBITDA. Son niveles que dan tranquilidad. Eso es saludable para nosotros; contamos con el suficiente flujo de caja y capital social como para crecer durante 2012 y no solamente financiar el costo del pago de intereses, que es de alrededor de $50 millones por año en la actualidad, sino también los gastos de capital relacionados.
28. La concentración que necesitamos tener en la ejecución de estos proyectos de eficiencia es crítica, porque no hay nada que se pueda hacer para manejar la inflación, más que reducir la base de costos que se está inflando, pero la inflación es uno de esos factores de micromercado que varía en todo el mundo. Tenemos 25% de inflación en Argentina, 15% de inflación en China, están mirando a un 8% o 9% que tiene lugar en Colombia y México. Los mercados que ustedes han desarrollado son un tanto pequeños, pero los índices de crecimiento también son algo pequeños. Por lo tanto, el enfoque en la ejecución, en prepararlos y luego conmoverlos con un plan de negocios, es crítico para nosotros en 2012, dadas ciertas fuerzas de macromercados que hemos observado.
29. El año 2012 será de mucho movimiento de piezas para nosotros. Mantenernos concentrados, enfocados en las cosas que hemos establecido en el plan de negocios será fundamental para nosotros. Contamos con la flexibilidad manejada a través de algunas otras piezas móviles mientras avanzamos. Al generar las nuevas oportunidades, tratar de profundizar en las que son las nuevas oportunidades de negocio, a medida que corre el año, también será importante.
30. Por lo tanto, en resumen, tuvimos un 2011 decente. Mucho ruido, cantidad de actividad durante la transacción Blackstone, saliendo de un firme 2010, el 2011 fue un año sólido. El cuarto trimestre no fue tan sólido como hubiéramos querido ya que miramos hacia el lado de la materia prima, pero considerando todo lo demás que estaba sucediendo, tuvimos un 2011 muy respetable. Aún hay más a medida que transcurre el 2012. El entorno competitivo del que ya hablamos. Lo manejaremos lo mejor que podamos y esto significa enfocarnos en nuestros propios fundamentos, concentrándonos en los aspectos que podemos controlar y asegurándonos que estamos en la mejor posición para competir en forma eficaz. Y por cierto tenemos la capacidad de aprovechar una diversa cobertura global con la que no cuenta nuestra competencia. Es así que nos seguirán viendo buscar esas oportunidades sobre las que históricamente hemos afirmado: están allí, nos enfocaremos más en las grandes inversiones para el crecimiento, el desarrollo de nuevos negocios se traslada más hacia la esencia de la organización a medida que transitamos por 2012.

The degree granted by the University of Uruguay is specialized in legal translations; nevertheless, my experience covers various fields – medicine and health, legal and business, education, training and journalism, information technology among many others. More specifically, I have been working for many years for a U.S. contact lens manufacturer. This work allowed me to get an in-depth knowledge in the technical, training, marketing and business areas of this subject matter. My love for reading and literature and my background in the secretarial area, as well as several courses attended, has given me excellent skills in writing, editing and proofreading.
